Managing Australia

As prommised, here you find a global plan how we would like to see the managing tree. I say we, but I must say, I, as we are discussing this with all Australian Local Champs right now. I would like to know your input and thoughts. Sure the plan needs some finetuning at some points. I also hope you understand everything correctly, as it is just a quick translation from Dutch. And English is not my native language as you probably have noticed ;)

I think you all will agree something has to be changed. Currently there are a lot of missing, outdated or simply wrong rules/guidelines. We have to work on that. We need a better communication flow. Work with priorities. Work as a team. Work in the same way, etc....At the moment we are just individuals. Some follow rules that are in the wiki. Nobody know who created them. I understand last week someone did change the wiki page without any discussion. This should never happen without knowledge of the community leaders. Changing something about the wiki, shouln't take place without placing an announcement in the forum and the future AM group.

For now I thing this is enough info...

Any question? I can understand a lot of questions will raise. Just shout!


Rank 1

All new editors start as a rank 1 editor. You can edit everywhere where you received permissions by recent drives. When you familiar with the edit basics, you can be upgraded to rank 2. We expect at least 500 edits and 10 forum posts.

Rank 2

You can edit everywhere where you received permissions by recent drives. When you’ve got enough experience you can become an Area Manager with rank 3. We expect at least 5000 edits and 50 forum posts.

Rank 3 (Area Manager)

You can edit everywhere where you received permissions by recent drives and in you managed AM area. Within this rank you have responsibilities as a manager. Beside the edits you make yourself we expect you keep an eye on rank 1 and 2 editors in your area.
As a rank 3 area manager you get a rank 4/5 coach assigned. Usually this is a Region Manager (State Manager).
As an area manager you can get assigned some specific task of the Region Manager. When the Region Manager thinks you have enough experience, he can ask the Australian Champs to promote you to rank 4. Extending or adding of an AM area will be discussed by the Area Manager Team and the coach. So it’s not based on the amount of edits!
To become an Area Manager you need a Google account. With this account you will be added to the Australian Area Manager Group of what all AM’s are member. In this group you can communicate with all AM’s. Not as a replacement of the forum, but as an addition. It’s easy to send some important general info to all AM’s. With this account you also get rights for the Waze Australia Agenda, in what things like temporary road closures will be noted so whe don’t forget to reconnect them. We can also share documents securely with all group members. And probably the most important, to communicate through Gtalk/Hangouts, 1 on 1 or with a few persons. Especially for coaching pretty important. But you can also use it to ask for a simple unlock request if one of the higher ranked persons are online.
Visiting the forum on a regular base is a must. We can add a rank 3 sub forum if that’s useful. You can discuss things you would not share with rank 1 and 2 editors. But for that you can also use the Group.
Area Managers that are inactive, or almost inactive for a few months, will be removed automatically. This is already running by Area Managers system right now.

Rank 4 (Area Manager)

Like rank 3, supplemented with extra responsibilities. Within you area there are more rank 3 Area Managers, which you will coach and monitor. You will communicate with rank 5 Region Managers and update them about the progress of the rank 3 Area Managers which you are coaching.
As a Rank 4 Area Manager, you are the contact person for Area Managers. You are responsible for the progress en supervision in your area. a proactive attitude is very important. You assign tasks to the rank 3 Area Managers regularly, to to systematically improve the map.
Progress and tasks will be tracked in a spreadsheet that is shared with Rank 5 Region Managers. As a Rank 4 Area Manager, you can use a similar system with the rank 3 Area Managers.
With enough experience you can be promoted to rank 5 Region Manager. Country Managers and Australian Champs will discuss this.


Rank 5 (Region Manager)

Like rank 4, supplemented with extra responsibilities. Beside country wide editing rights (editing is your main focus anymore), you get a few rank 4 Area Managers assigned, which you will coach and monitor. You will communicate with rank 6 Champs about progress of the rank 4 Region Managers which you are coaching. You are responsible for appointments that are made between rank 4 Region Managers and rank 3 Area Managers.
As a rank 5 Region Manager, you are not just an editor and coach. You will also get some tasks of the rank 5 Country Managers and rank 6 Champs. Partly you can work on it together with rank 4 Area Mangers, that’s up to you. You can think about leading special projects, editing the wiki, …
As a rank 5 Region Manager you can get invited to become Country Manager.
There will be a rank 5 Region Manager Group. And an exclusive sub forum is also possible.

Rank 5 (Country Manager)

Like rank 5 (Region Manager), but with Country wide permissions. You will assist rank 6 Champs and rank 5 Region Managers.


L6 (Global Champs en Country Leaders)

This is an exclusive level for Global Champs and Country Leader (Coordinator). These users are in direct contact with several Waze staff members. Community issues will be discussed with them.
There are sub forums available for both Global Champs and Coordinators to share experience and thoughts.
You can only be invited to join this exclusive group.
Now with seeing this managing system, check the locking proposal again:

Ramps Rank of highest roadtype where it’s connected to
Major Rank 4
Minor Rank 3
Primary Rank 2
Private Rank 4
Walking tr. (railroad) Rank 4 (this is some points we are also discussing right now. More info follows)
Pedestrian Rank 3

- Other roadtypes we won't use for mapping!

- Complex locations can be locked at rank 6, but very sporadic…

- Situations where the aerial is incorrect, a higher level is allowed (and probably wanted).

- Important landmarks like rivers, seas, etc…can be locked.

A few notes you have to keep in mind before giving your opinion/feedback....

Note 1:

Soon the automatic segment rank will be available in WME. Segments will be locked automatically by importance.
With above proposal this is covered for the biggest part.
The biggest part of the editors will be rank 4 in the near future. So they can edit everything except freeways, their connected ramps and exceptions.

Note 2:

Soon there will be automatically rank update, based on amount of edits. We don’t like it, but we didn’t convinced Waze about this bad idea yet. Rank 3 will not be exclusive for AM’s. With a few evenings of useless editing, unexperienced editors can edit everything of rank 3 and lower in their driven area. That’s why rank 4 should be the ‘new rank3’…Exclusive experienced editors.

In summary

The plan was to remove rank upgrade by edits.

It was going to be by invite only.

The problem as I saw it with this system is if you got off side with the community leaders you would never get an upgrade. Also vice versa, if a person had done very little edits but was very gifted with words they could also get an upgrade.

I wrote a letter to WazeHQ pointing out the problem with the "invite system" and they agreed with me and the system was scrapped.

Global Champs is an invite system.

I have always argued the problem is not the difficulty getting upgraded, but the lock level of the roads.

How do I get a "level up" on my editing permissions. Currently I'm stuck on L3 with the following driving/editing milestones:

Driven Kilometers 254904.9
Map Edits 103270

I was of the understanding that editor rank was an automated process based on edits made but apparently not. I've raised the question with Waze support and they've suggested I check with my local champs. So what now? Anybody?

I would suggest that you at least consider locking all 'high value' roads. Locking is a bit like putting your money in a bank instead of sticking it in a cookie jar.

Bear in mind that it only takes one bad apple to ruin the lot. Using script editing techniques, a single person can destroy a large area & months of your hard painstaking work in mere minutes. That is exactly why all of Italy is locked down.

You also stand a good chance of new Level 1 editors continually breaking your routing infrastructure by adding parking lot roads, ramps and intersections to existing minor and major roads without setting proper restrictions. Unfortunately, you would only discover these little problems after map updates & when it's already broken. If this coincides with a rollback like the last one, your fixes could take weeks to go live again.

If there are unlock requests, you can at least track the edits and verify them, while getting an opportunity to coach editors 'on the job' if the edits do not conform to your standards.

Locking is not done to be difficult, it's just done to protect every editors investment in the maps.

Just my 2c.

I agree in general (without going into much specifics) of these guidelines, however as I have stated in other threads, the proposed locking system should only apply in fully mapped built-up areas. Anywhere where there is still mapping to do and virtually all rural areas should have a maximum lock of 3 (except for special circumstances).

Ispy, you don't understand. For example, again take Stuart highway. By not locking it inside Alice Springs for example, a small mistake will kill routing over hundreds or more km's. In countries like Australia, there are no realistic alternatives.

When mapping a major, try to include all roads which are connected to it. Over thousands of km's it is impossible not to skip accidentily one or a few. But you saw what I did with Stuart Highway, isn't it?

So for just a small, unimportant piece of dirtroad or probably even a paved road, you prefer the easy kill of routing, which is essential for big group of users above a single one? Think about that!

At first glance, I reckon this looks quite good... and it may solve some of the annoyances on Waze!
A couple of questions;

How will this roll out? I can think of a couple of ways, and there are probably a few I haven't thought of...
- It could be an automatic lock system - you draw a road, you tell Waze what type of road it is, Waze sets a lock at the appropriate level. If this method is used, will it apply the automatic rule to all existing roads when it comes in, or will existing roads retain their current lock level? This could be a great way to solve all those huge areas of NSW which are inappropriately locked now (glad I moved to VIC, it was getting really frustrating...)
- It could be a guideline - you draw a road, you set a road type, and then you choose a lock level based on the road type

If I've understood correctly, everything up to lvl 3 is automatic, everything above that is by application/invitation - is that correct? What would the application process? Similar to the existing? Send a request off to someone (someone a rank above who has responsibility for the area you're requesting...?), and that someone decides?

Caradellino, I think what you are proposing is the bigger picture at the end of the day.
As the community grows there will be 'weeds' that want to destroy your 'garden of Eden'.

With that in mind the suggested lock levels warrant this as such. However on the other hand, Waze is also going to go through some major User Level changes in the next month and what we implement now could all come unstuck when this change takes place.
We still have a huge lot of roads left to Waze and a lot left to learn from more 'advanced' countries such as Austria.
I believe we should (for now) lock all major highways/freeways to a suitable level and leave the rest until Waze settles down again with the access changes. This assists with correct routing calculations along established routes either formed by the base import or by wazers. We're still trying to catch up from the last WME upgrade!

Ok, so by the sounds of it, and the things that Waze looks to be evolving, it's best if we hold off any idea of levels to set the roads until as such time Waze makes the changes. After all, what we could come up with, Waze could be different.
Also started to notice appearing into a few script updates, provision for GMaps, so it looks like they're preparing to switch from Bing aerials to Gmaps...
